An agent is given an objective rather than an instruction. It plans, calls tools, works through the intermediate steps and returns a result. A chatbot waits to be prompted each time; an agent is pointed at an outcome and left to reach it, with a person checking the output rather than producing it. That capacity to act, and not just to generate, is what separates <a href=\"https:\/\/growthnation.ai\/insights\/agentic-ai-vs-generative-ai\/\">agentic AI from generative AI<\/a> and what makes <a href=\"https:\/\/growthnation.ai\/insights\/what-is-agentic-ai\/\">agentic systems<\/a> an operating question rather than a software one.<\/p>\n\n\n\n<p>Scaled to a whole organisation, that operating question has three parts. Which work is the company willing to hand over. Who is accountable for the agent that now does it. And how would anyone know whether it paid off. An agentic transformation is the process of answering those three questions repeatedly, across teams, and acting on the answers. In all four accounts the work itself is redesigned, rather than the toolset extended. That is the part worth holding on to. A change programme that leaves the work exactly as it was and simply puts better software underneath it may be many worthwhile things, but it is not an agentic transformation.<\/p>\n\n\n\n<p>The practical consequence is that the term on its own tells a buyer very little. It is worth establishing which of these four things a supplier means before assuming it matches the fourth thing you had in mind.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"aioseo-ai-adoption-is-not-agentic-transformation-14\"><strong>AI adoption is not agentic transformation<\/strong><\/h2>\n\n\n\n<p>The gap between the two is now measurable, and it is considerably wider than the adoption headlines suggest. Closing it is what an agentic transformation is for.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"aioseo-how-deep-does-ai-adoption-actually-go-16\"><strong>How deep does AI adoption actually go?<\/strong><\/h3>\n\n\n\n<p>The Office for National Statistics publishes a depth measure alongside the adoption headline, and it is the depth measure that matters here. Its July 2026 release states that the modest rise in technologies per adopting business implies relatively limited transformative impact so far for most firms. Of the businesses using AI at all, only 10% report using it extensively, and close to 60% report using it to improve existing operations rather than to build anything new.<\/p>\n\n\n\n<p>The ONS is also unusually candid about what its own survey cannot yet see. The headline measure treats all reported uses as equivalent and does not distinguish light use from embedded, production-level adoption. Agentic workflows are named as a measurement gap the office intends to close. When a national statistics office says it cannot yet measure the thing, that is reasonable evidence that the thing is not yet common.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"aioseo-why-individual-use-is-running-ahead-of-company-use-19\"><strong>Why individual use is running ahead of company use<\/strong><\/h3>\n\n\n\n<p>The same release sets business adoption against employee adoption, and the two do not match. Around 55% of employees report using AI for work or education, against 35% of businesses reporting the use of any AI technology at all. Only 15% of businesses say more than half their employees use AI daily, and only 11% say more than half the workforce has had any AI-related training.<\/p>\n\n\n\n<p>Read together, those figures describe capability arriving through individuals rather than through the organisation. People are finding tools, learning them and applying them to their own work faster than their employers are building anything around them. As a starting position that is fine, and arguably healthy. It becomes a problem at the point where the capability is genuinely valuable and still lives entirely in personal accounts and personal habits, which is the condition usually described as <a href=\"https:\/\/growthnation.ai\/insights\/shadow-ai-risk\/\">shadow AI<\/a>. Much of what an <a href=\"https:\/\/growthnation.ai\/insights\/ai-readiness-assessment\/\">AI readiness assessment<\/a> is actually doing is establishing how much of an organisation\u2019s AI capability is currently in that state.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"aioseo-what-an-agentic-transformation-actually-changes-22\"><strong>What an agentic transformation actually changes<\/strong><\/h2>\n\n\n\n<p>Four things change in an agentic transformation, as an organisation moves from using AI to running work through it. They tend to change in roughly this order, though rarely neatly.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"aioseo-the-unit-of-work-changes-24\"><strong>The unit of work changes<\/strong><\/h3>\n\n\n\n<p>In an agentic transformation the smallest unit being delegated stops being a task and becomes an outcome. <a href=\"https:\/\/www.accenture.com\/us-en\/insights\/pulse-of-change\">Accenture research published in July 2026<\/a>, drawn from surveys of 3,000 C-suite leaders and 3,000 employees, found 49% of companies piloting or deploying AI agents, and seven in ten leaders reporting that the effect on employee productivity exceeded what they had expected. The direction of travel is not in much doubt. What varies enormously between organisations is how much of the work they are actually prepared to hand over.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"aioseo-the-source-of-the-process-changes-26\"><strong>The source of the process changes<\/strong><\/h3>\n\n\n\n<p>Work worth automating is usually work that has never been written down. The person doing it has refined it over years and could not produce a flowchart for it on request.
